Setting Priorities Without Making Mistakes
Everything seems urgent. Everything seems important. And in many product teams, prioritization boils down to responding to whatever is shouting the loudest—the latest stakeholder’s request, the bug reported in a meeting, or the feature promised without consultation. The result is predictable: exhausted teams that work hard, create little value, and don’t really understand why their efforts aren’t producing the expected impact.
The problem isn't the amount of work. It's the lack of an objective framework for distinguishing what really matters from what takes up time without adding value.
Two complementary matrices help structure these trade-offs. The Eisenhower Matrix classifies initiatives based on their actual urgency (as opposed to perceived urgency) and their importance, dividing them into four actionable quadrants: act immediately, plan, delegate, or eliminate. It answers a specific question: Is this truly urgent and important, or is it just a distraction? The Impact/Effort matrix compares the value created to the effort required to identify quick wins, strategic projects, minor improvements, and initiatives to be abandoned. It answers a complementary question: Is it really worth the effort?
When used together, they cover both aspects of product prioritization and give teams a common language for making decisions without feeling pressured. This package includes both blank matrices, workshop steps for each, and a guide to choosing the right tool based on the context.
